Ambideks / Operating record

Invest, build
and operate.

Portrait of Nabil Khaoiri
Nabil KhaoiriFounder, Ambideks Ventures B.V.Rotterdam

I work beside leaders to turn strategy into execution, and capital into businesses that run. This record shows the work behind that sentence: the through-line, eight selected works and every commitment since 2008.

Think boldly. Make it work.

Version
0.8 · October 2026

The work,
on the record.

This record shows how I work and what it has delivered, so you can form a view before we meet.

Our first conversation can then start with your organisation and the decision in front of it.

Each of the eight selected works is told the same way: the brief, my contribution, the result and the key figures.

The record sits alongside ambideks.com, the site of Ambideks Ventures B.V. Its sources are the CVs of February and March 2026 and the additions of October 2026.

Ambidextrous
by design.

I work on both sides of the line that usually separates strategy from execution.

Investing and building, ideating and operating, human insight and technology. In practice: the plan and the P&L, the boardroom and the shop floor, the investment case and the regular reviews and follow-up, brought into someone else's organisation for a defined period.

Three dualities run through every record below. The first carries the most weight.

Primary

Invest and build.

Capital with conviction, and the hands-on work that turns it into a business: the model, the plan, the partners and a first deployment.

Secondary

Ideate and operate.

From an idea or an internal concept to an organisation that runs on its own: process, systems, reporting and the people who carry them.

Tertiary

Human and technology.

Technology as a tool for people and operations: ERP and cloud migrations, security for operational technology, and AI in QORBIT.

The machine

How the work runs.

Every engagement in this record runs on the same machine. A goal goes in, design and people do the work, and the outcome is held against the goal.

01 / DiscoverGoal

What needs to change: a decision to make, a business to build or a change to carry through.

02 / Validate · 03 / BuildThe machine
Design

The plan, the model, the process and the systems.

People

The team that owns the work and runs it.

04 / OperateOutcome

What actually changed, in figures, and a business that runs without me.

Every insight feeds the next move. Compare the outcome with the goal, diagnose the gap, then improve the design or the people.

Definition

What ambidextrous means here

In strategic management, ambidexterity is an organisation's capacity to run and improve what exists while it explores what comes next. The two pull in different directions, so most organisations favour one.

Working ambidextrously means carrying both for a defined period: the numbers and the people, the decision and its delivery, until the new way of working runs without me.

Principles

Four principles, each seen in the work.

The way the work is done, stated as principles and traced to a record where it made the difference.

  1. 01

Start with the numbers as they are.

We begin with the organisation as it is and the numbers as they are.

See it in the workSmartSafeCompany: 'Follow The Money' recovered more than €5 million
  2. 02

Shape the plan with the people who own it.

A plan holds when the people who carry it helped to write it.

See it in the workWEDYVI: a financial model validated by leading transportation parties
  3. 03

Put the numbers where decisions are made.

Models, dashboards and business cases a board or a management team can decide on.

See it in the workWater management authority: decision and reporting support above €1 billion
  4. 04

    Stay until it runs.

The work is done when the new way of working runs without me.

See it in the workMini Market: restructured over 18 months, then sold at 10× EBITDA

Behind each case

Eight engagements, in employment and through my two companies. Each opens to the brief, the contribution, the result and the key figures.

In employment

01Water management authorityBusiness Advisor on the management team of the wastewater department2024 – now

Inside a semi-public institution: advice, change, decision support and OT security from a seat on the management team, supporting decisions and reporting on a portfolio above €1 billion.

Brief

  • A semi-public water management authority in the Netherlands. Its wastewater department needed management and strategic advice alongside a change-management capacity. I joined in May 2024 as Business Advisor, in employment, and an active member of the management team.

Contribution

  • Management and strategic advice: performance improvement, governance and strategic priorities across wastewater operations.
  • Change management: translating strategy into implementable change initiatives across process, organisation and systems. Impact analyses. Aligning Operations, Engineering, Finance and IT. Managing communication. Supporting implementation and the embedding of new ways of working through training, roll-out and adoption monitoring.
  • Performance and process improvement: leading process analyses and continuous-improvement initiatives (Lean and agile where applicable). Developing dashboards and management reporting, with follow-up actions initiated with process owners. Building business cases and decision documents for investments and optimisation measures (CAPEX and OPEX, risks, benefits).
  • Cybersecurity: internal consultant on implementing cybersecurity measures under NIS2 for the operational technology (OT) of the water management installations.

Result

  • Decision support: supporting the prioritisation and control of improvement programmes and projects, and investment decision-making and progress reporting to the management team for investments exceeding €1 billion. Budget support, scenario analyses and cost–benefit assessments for water-chain activities.
  • An operational transformation: workflows shifted from a human-centred approach to a systematic, data-oriented framework, with automated reporting on nearly €10 million in yearly raw material consumption and real-time visibility throughout operations. Reporting and tracking overhauled, with an error reduction of about 80%.
  • An asset visibility framework connecting operational data with tactical maintenance and long-term asset planning. NIS2 measures for the OT in implementation.

02WeAreReasonablePeopleShaping two internally conceived concepts, SensorBloxx and WRAP, into separate enterprises2022 – 2023

Internal concepts into enterprises: team, plan, pricing and board advice, with an exit along the way.

Brief

  • WeAreReasonablePeople B.V. in Rotterdam had two concepts of its own: SensorBloxx, a modular IoT system for indoor climate monitoring offering real-time insights and data integration, enhanced by machine learning. And WeReachAllPeople (WRAP), a digital-first marketing agency specialised in data-driven strategies, both a WeAreReasonablePeople and an Ambideks Ventures venture. In employment as Venture Manager and Advisor, and as the responsible person within the organisation, I shaped the ambition to develop them into separate enterprises.

Contribution

  • SensorBloxx: led a multidisciplinary team using agile principles. Developed a strategic plan with a broad market approach. Determined commercial pricing.
  • WRAP: developed a business and financial plan with realistic growth scenarios. Provided strategic advice to the board.
  • IT and operations: led the transition to Microsoft Azure DevOps and AWS Cloud solutions.
  • Management and strategic advice: active member of the management team. Advised the CEO on major changes to the HR evaluation system, IT outsourcing and the standardisation of financial reporting. Communication and external relations: grants, financial reports and contract negotiations.

Result

  • Strategic advice to the board resulted in a successful exit of WRAP in April 2023, which initiated a new phase of growth.
  • The transition to Azure DevOps and AWS resulted in more efficient processes and improved collaboration.

04SmartSafeCompanyFour migrations spearheaded inside a change programme, and more than €5 million followed and recovered2019 – 2021

Interim inside a change programme: the network segregated, the systems migrated, the process automated, and more than €5 million followed and recovered.

Brief

  • SmartSafeCompany runs smart safes and cash-processing devices for retail, more than 5,000 of them in the field, and was moving to cloud systems and further digitalisation. From January 2019 to October 2021 I worked as interim business architect and consultant, as part of the change management team, through Ambideks, the consultancy.

Contribution

  • Security, IT/OT separation: spearheaded the implementation transition that separated the office automation network (the KA, kantoorautomatisering) from the operational technology, placing the 5,000-plus cash-processing devices behind a segregated DMZ with controlled conduits between the zones: the ISA/IEC 62443 zones-and-conduits model, with the enterprise and operational levels of the Purdue reference architecture no longer on one network.
  • Logistics: spearheaded the migration to a new logistical system built in-house, which fully automated track and trace as well as the financial handling and invoicing.
  • Infrastructure: spearheaded the migration from on-premises servers to cloud-based servers.
  • ERP: spearheaded the migration from Exact Globe to NetSuite.
  • Process and finance: redesigned and implemented an automated process. Led the 'Follow The Money' project. Advised on financial reporting and accounting audits.

Result

  • The 'Follow The Money' project resulted in a recovery of more than €5 million.
  • The IT/OT separation in operation for more than 5,000 cash-processing devices.
  • Track and trace, financial handling and invoicing fully automated on the in-house logistics system. The servers in the cloud. The finance function on NetSuite.
